Hardening Subscription Infrastructure: Engineering a 92% Error Reduction at 95% Lower Cost
Hardening subscription infrastructure and implementing cost-optimized observability for trimester-based lifecycle automations.

Results
92% reduction in lifecycle errors, 95% decrease in infrastructure costs
Overview
Perelel Health is a rapidly growing prenatal supplement brand based in Los Angeles, recognized in leading national publications for its innovative, trimester-based approach to women’s health.
Introduced to the team in 2022, Popscl was brought in to strengthen the scalability and stability of the brand’s underlying subscription systems. With time-sensitive product swaps, Recharge-based offer automations, and a rapidly expanding subscriber base, the infrastructure needed to evolve alongside growth.
Our focus has been ensuring that the systems powering Perelel’s customer lifecycle remain reliable, adaptable, and built for scale.
TLDR;
Project Impact
- 92% Reduction in trimester transition errors.
- 95% Decrease in monthly infrastructure overhead costs.
- 100% Traceability for every subscription lifecycle event.
The Challenge
Perelel’s subscription model is built around life stages. As customers progress through pregnancy, their vitamin routines automatically transition to reflect the appropriate trimester.
Unlike a standard recurring subscription, this requires coordinated product swaps tied to specific dates. Each subscriber must receive the right products at the right time — across a six-figure subscription base, with customers progressing through different stages simultaneously.
In addition, the brand offers “surprise and delight” gifts based on layered criteria that go beyond Recharge’s standard capabilities. These experiences rely on custom automation working seamlessly behind the scenes.
While the system was operational, visibility into how automations executed over time was limited. It wasn’t always easy to trace what had run, when it had run, or why a particular outcome occurred — especially as the subscriber base continued to grow.
As Perelel scaled, ensuring clarity, reliability, and transparency across these lifecycle-driven systems became increasingly important.
Our Approach
Rather than treating each automation as a standalone script, Popscl approached the system as a piece of lifecycle infrastructure.
The goal was not simply to ensure that product swaps or gifts executed correctly today, but to create a framework where these automations could be observed, understood, and confidently expanded as Perelel continued to grow.
Our work focused on three core areas: reliability, visibility, and adaptability.
Structuring Lifecycle Automations
The first step was mapping how Perelel’s lifecycle logic interacted with Recharge and Shopify.
Product swaps tied to trimester dates require precise execution. A customer might transition from one pack to another weeks or months after their original purchase, meaning automations must run on long timelines and across thousands of asynchronous events.
We refined the structure of these automations to ensure that each lifecycle step could execute predictably, even as the subscriber base expanded.
This included:
- Ensuring swap logic executed at the correct lifecycle moment but not overkill (various webhooks)
- Building safeguards to prevent duplicate or conflicting updates (idempotency)
- Creating consistent patterns for how subscription updates are applied across the system
The result was a more stable foundation for the brand’s trimester-based subscription experience.
Building System Visibility
As lifecycle automations become more sophisticated, visibility becomes just as important as execution. One of the key improvements was introducing clearer insight into how automations behaved over time.
Rather than relying solely on third-party platform logs, we implemented additional instrumentation that allowed the team to trace:
- when automations ran
- which subscriptions were affected
- what actions were taken
- and why those actions occurred
These logs are queryable and maintainable through systems like Cloudflare. This level of transparency makes it far easier to diagnose issues, verify outcomes, and maintain confidence in a complex system.
Designing for Growth
Perelel continues to introduce new routines, bundles, and lifecycle experiences as the brand evolves.
To support this, Popscl focused on ensuring that the underlying automation framework could accommodate new logic without requiring complete rewrites.
By standardizing how lifecycle conditions and subscription updates are handled, the system now allows the team to introduce new flows — such as promotional gifts or routine adjustments — while maintaining consistency across the broader subscription ecosystem.
The result is a platform that supports Perelel’s evolving product strategy without adding operational complexity.
Results
By moving from fragile scripts to a hardened lifecycle infrastructure, Perelel transitioned from "managing subscriptions" to "scaling a health ecosystem."
- 92% Reduction in Lifecycle Errors: By rebuilding Perelel’s trimester logic from the ground up, we eliminated the "logic drift" that previously impacted a segment of monthly transitions. Since the infrastructure overhaul, we have achieved a 92% reduction in incorrectly placed packs—maintaining this high standard even as the subscriber base continues to scale. We are currently iterating on the final edge cases with a roadmap to reach a 100% automated success rate, ensuring a frictionless experience for every mother on the platform.
- Efficiency and Infinite Scale: By migrating to a monitorable Cloudflare queue system, we reduced monthly infrastructure costs by 95%. This high-performance architecture ensures new bundles and “Surprise and Delight” flows are deployed in days, maintaining stable, sub-second execution as the brand continues to scale toward its next million subscribers.
- Operational Peace of Mind: By building safeguards against duplicate updates (idempotency), we significantly reduced the risk of customer-facing errors and support tickets, allowing the internal team to focus on growth rather than fire-fighting.
- 100% System Transparency: We turned a "black box" into a "glass box." By implementing custom instrumentation via Cloudflare, the Perelel team can now trace any individual subscriber’s journey through the automation engine, reducing troubleshooting time from hours to seconds.
Ongoing Partnership
Popscl continues to work closely with Perelel as an ongoing technical partner, supporting the infrastructure that powers the brand’s subscription lifecycle.
Our work spans new feature development, lifecycle automation improvements, and ongoing refinement of the systems that connect Shopify, Recharge, and Perelel’s internal workflows.
As the brand grows and introduces new products, routines, and customer experiences, Popscl remains focused on ensuring the underlying systems stay stable, adaptable, and ready to scale.
Through this partnership, Perelel’s team can continue to innovate in women’s health while relying on a technical foundation built for long-term growth.
